How to Introduce Process Improvements Successfully

puzzleDoes your team seem to be allergic to process?  Have you been trying to implement project management best practices and meeting resistance? 

If so, have you addressed your team’s inherent questions, like “How will this make my life better?” and “Is that improvement enough to merit the hassle of changing?”  Have you explained how this will benefit your business?  Do they believe you?

Where is the motivation for improvement coming from?  Is it a company-wide initiative, or are you acting on your own initiative?  Your approach will differ somewhat depending on the motivation. 

In any case, if you lead with “Here’s the new process we all need to adopt”, you’re bound to meet resistance.  Cast yourself in the role of problem solver rather than process maven.

Enabling Product Success with Checkpoint Reviews

Finish lineAt an entrepreneurs’ forum I recently attended, I was heartened to hear that even startups recommended checkpoint reviews.  

The term “checkpoint review” can have different meanings in different contexts; in this article, it refers to a cross-functional executive review that the project team must pass to continue.  This happens at key milestones to make sure your product is on track for success.  (And if it isn’t, you can deal with it before it’s too late!) 

For example, you may be ready to deliver your product — but are you also ready to sell and support it?  This consideration may seem obvious, but believe it or not, can be overlooked without a mechanism like checkpoint reviews.  Horror stories include:

  • Customers are ready to buy, but the order processing system can’t fulfill the sale…
  • Customers call technical support and reach personnel who have never heard of the product… 

Yikes!

The Key to Successful Cross-functional CollaborationQuick – what’s the biggest challenge in cross-functional collaboration?  Bing!  Yes, “building trusting, open relationships” is correct!  Does that sound too Oprah-esque?  Let’s think about it for a minute.  How do you build trusting, open relationships in your cross-functional team, and why does it matter?

Let’s start with why it matters.  How successful will your collaboration be if each group is holding their cards tight to their chest, focused solely on “winning” what their group needs?  Heck, do you even know what other groups need?  If not, what are your chances of working together successfully?

How to Get the Estimates You Need

How to Get the Estimates You NeedSo you need to put together a schedule, but are having trouble getting estimates from your team?  Believe it or not, that’s good news! 

Well, not great news… great news would be quick, accurate estimates, honed by years of experience and factoring in a reasonable amount of risk. 

But it’s not bad news, either.  Bad news would be estimates that sound good initially, but don’t factor in risk and uncertainty.  Because projects almost never go perfectly, those estimates rarely hit the mark.

So why is it good news?  If a task owner is having trouble committing, he takes his commitment seriously, and doesn’t want to give you a date he can’t meet.  Once he does give a date, he’ll do his utmost to meet it.  And that’s good news! 

So, how do you help your task owners come up with estimates?
